Build · Magento, WooCommerce and BigCommerce moves without losing rankings

Replatform to Shopify without losing traffic

Magento, WooCommerce, BigCommerce or Salesforce to Shopify. Catalogue, customers, orders, subscriptions and every URL you have ever ranked for.

The problem

What usually goes wrong in a replatform

  • Legacy URLs 404 after launch and organic revenue drops before anyone notices.
  • Customer accounts and password hashes do not carry over, so everyone has to reset.
  • Order history vanishes and your support team loses returns and warranty context.
  • Subscription contracts break mid-cycle and churn spikes in the first billing run.

Two things kill replatforms: dirty data and dropped URLs. The catalogue arrives with duplicate SKUs and empty metafields, and six weeks later organic revenue is down 40% because 4,000 legacy URLs 404 quietly in the background.

We treat migration as a data and SEO project that happens to end in a new storefront. Full URL inventory from Search Console, Ahrefs and your server logs. A one-to-one redirect map reviewed before cutover. Rehearsed dry-run migrations until the delta report comes back clean. Then, and only then, the DNS change.

Scope

What you actually get

No line item here is optional-extra padding. This is the standard shape of the engagement.

01

Migration Audit & Data Map

Field-by-field mapping of products, variants, customers, orders, blogs and metafields from source to Shopify, with a documented plan for everything that has no equivalent.

02

Full URL Inventory & Redirect Map

Every indexed URL pulled from Search Console, Ahrefs and server logs, then mapped one-to-one. Anything without a target gets a decision, not a homepage redirect.

03

Catalogue Cleanup

Deduplication, variant restructuring, image renaming and metafield normalisation. Most brands cut 15-30% of their SKU count in this step and lose nothing.

04

Dry-Run Migrations

At least two full rehearsals into a staging store with an automated delta report on record counts, prices, inventory and customer tags before anyone approves the real one.

05

Integration Rebuild

ERP, 3PL, ESP, reviews, loyalty, subscriptions and tax reconnected and tested against real orders in staging. Nothing gets reconnected on launch night.

06

Post-Launch SEO Watch

Sixty days of daily crawl monitoring, index coverage tracking and 404 alerting, with a weekly report comparing organic sessions and revenue against the pre-migration baseline.

How it runs

The engagement, step by step

You will always know what week you are in and what lands next.

01

Audit & Feasibility

We inventory your data, integrations, custom logic and organic footprint, then quantify the risk in each. You get a fixed scope and a timeline before committing.

02

Data Mapping & Cleanup

Source-to-target mapping for every field, plus catalogue hygiene work. This is the least glamorous phase and the one that decides whether the project succeeds.

03

Build & Rehearse

Theme build runs in parallel with repeated dry-run migrations. Each rehearsal produces a delta report and a shorter list of exceptions than the last.

04

Cutover

A rehearsed runbook with named owners, timed steps, a freeze window and a documented rollback. Executed at your lowest-traffic hour, not on a Friday.

05

Stabilise & Monitor

Sixty days of crawl monitoring, redirect verification and revenue comparison. We stay until organic is at or above where it started.

Quoted per engagement, never off a rate card

We do not publish a price for this, because the honest number depends on your catalogue, your stack and how much of the work is already done. You get a fixed statement of work with named deliverables and named dates before anyone starts — and we will tell you plainly if this is not the right first move for your brand.

Premium Skincare (DTC)

8-figure DTC brand, ~140 SKUs, US + CA · Shopify Plus (migrated from Magento 2)

Magento 2 cost $9k a month in hosting, extensions and emergency dev before a single feature shipped. Mobile LCP sat at 5.4 seconds and mobile converted at less than half the desktop rate across 68% of sessions. The named constraint: 11,412 indexed URLs and a top-3 organic position on their hero category, so a migration that lost rankings would cost more than the platform ever saved.

What we did

  • Rebuilt the storefront on Online Store 2.0 with a custom section library. No page builder app, no theme bloat. Third-party scripts cut from 34 to 11.
  • Mapped all 11,412 legacy URLs to 301s before cutover, preserved paginated collection canonicals, and rebuilt product and breadcrumb schema. Verified against a pre-migration Search Console baseline.
  • Moved reviews and subscriptions to Shopify-native plus Recharge, retiring nine paid Magento extensions and their update tax.
  • Ran a post-launch CRO program on PDP ingredient disclosure, cart drawer upsell and a rebuilt mobile checkout.
“Everyone told us a Magento migration costs you six months of rankings. We had ours back in five weeks, and the mobile site stopped quietly losing us money.”Head of Ecommerce, Skincare DTC

B2B Wholesale (Janitorial & Packaging Supply)

~$18M/yr wholesale, 6,400 SKUs, 900 trade accounts, US · Shopify Plus with B2B on Shopify (migrated from a custom .NET portal)

Ninety-one percent of orders arrived by phone, email or fax and were rekeyed into the ERP by four full-time staff. Order-entry errors ran at 3.8%, and every one of them meant a redelivery and a credit note. The named constraint: 900 accounts on 47 negotiated price lists with net-30 and net-60 terms. No account could ever see another's pricing, and nothing could break during the fiscal year-end freeze.

What we did

  • Migrated to B2B on Shopify with company profiles, 47 catalog-scoped price lists, per-account payment terms and multi-location shipping addresses.
  • Built a bidirectional ERP integration pushing real-time stock, credit limit and open-invoice status into the storefront, and writing orders back with no rekeying.
  • Shipped quick-order-by-SKU, CSV upload and one-click reorder from order history. Built for a purchasing manager on a deadline, not a browser.
  • Ran a six-week rep-led onboarding where the field team migrated their own accounts, backed by a printed quick-start and a named CSM.
“The order value barely moved and I could not care less. We took three people off data entry and they opened seventy new accounts.”General Manager, Wholesale Distributor

What clients said afterwards

Organic back to level in 5 weeks

“Magento to Shopify Plus with 14,000 SKUs and a subscription base we could not afford to break. We took the usual dip for about three weeks and organic was back level by week five — that was the entire ballgame for me. One honest gripe: discovery ran three weeks past the SOW and I had to push to get the revised timeline in writing. Once the build actually started they hit every single date.”

FAQ

Migrate to Shopify — straight answers

Not if the redirect work is done properly. We map every indexed URL one-to-one before cutover and monitor index coverage daily for sixty days after. Expect a two to four week dip while Google recrawls, then recovery. Brands that skip the URL inventory are the ones that lose rankings permanently.

Ten to sixteen weeks for a mid-market catalogue. Magento 2 with heavy customisation, B2B pricing or an ERP dependency runs sixteen to twenty-four. The catalogue cleanup phase drives the timeline far more than the theme build does.

Order history, yes, imported as historical records with line items, fulfilment status and notes intact. Password hashes cannot transfer between platforms for security reasons, so customers set a new password on first login. We handle that with a pre-launch email sequence so it lands as expected.

Subscription contracts migrate to Recharge or Shopify Subscriptions with billing dates, cadence and discounts preserved. We time the cutover between billing cycles and run a reconciliation on the first post-launch charge run. Churn in the first cycle is the metric we watch hardest.

Yes. Articles, authors, tags, images and internal links come across, and every content URL is included in the redirect map. Blog URLs are the most commonly forgotten group in a migration and often the largest source of lost organic traffic.

The audit comes first on a fixed fee, and it credits against the project if you proceed. It establishes what actually drives the number on your migration — data cleanup, ERP integration, B2B and how much of the catalogue needs restructuring — so you get a scoped figure instead of a range we revise later.
