Organic revenue, not vanity keywords

We optimise the collection and product pages that actually convert, fix the technical debt Shopify creates by default, and get your catalogue cited by AI answer engines.

The problem

Where Shopify stores leak organic revenue

  • Products are reachable at two URLs and your crawl budget goes to duplicates.
  • Filter and sort parameters have generated thousands of near-identical indexable pages.
  • Collection pages have no copy, no internal links and no reason to outrank a marketplace.
  • AI answer engines describe your category and never mention your brand.

Shopify is good at commerce and careless about SEO. Products live at two URLs by default. Faceted navigation spawns thousands of crawlable parameter combinations. Collection pages ship with no copy, thin titles and no internal linking. None of that is your fault, and all of it is costing you sessions.

We fix the platform-level problems first, then build the pages that earn commercial search: collection landing pages targeting how people actually buy, product pages with real schema, and comparison and buying-guide content that survives an AI summary. Then we optimise for the answer engines directly, because a growing share of your category research now ends inside a chat window.

Scope

What you actually get

No line item here is optional-extra padding. This is the standard shape of the engagement.

01

Technical SEO Remediation

Canonical strategy for /products/ versus /collections/products/, robots.txt.liquid rules, parameter handling, pagination, sitemap hygiene and crawl-budget recovery.

02

Collection & Category Architecture

A collection map built from real search demand, including sub-collections for attributes buyers search on: size, material, use case, price band, occasion.

03

Product Page Optimisation

Titles, descriptions, image alts, Product and Offer schema with live price and availability, plus review markup that stays valid as inventory changes.

04

Commercial Content Programme

Buying guides, comparisons and category explainers targeting mid-funnel demand, each linked into the collections they support. No filler blogging.

05

Generative Engine Optimisation

Entity and schema work, clean extractable answers, llms.txt and citation-worthy content so ChatGPT, Perplexity and AI Overviews reference your store.

06

Digital PR & Link Acquisition

Targeted outreach for editorial links to collection and guide pages from publications your buyers actually read. No directories, no link farms.

How it runs

The engagement, step by step

You will always know what week you are in and what lands next.

01

Technical Audit

A full crawl plus log-file analysis to find what Googlebot actually sees and where crawl budget is being spent. Findings ranked by revenue impact.

02

Demand Mapping

Keyword research mapped to your catalogue and margin, not to search volume alone. High-volume terms you cannot profitably serve get cut.

03

Fix the Foundation

Technical remediation ships first. There is no point building content on a site that wastes half its crawl budget on filter URLs.

04

Build & Publish

Collection landing pages and commercial content shipped on a fixed monthly cadence, each with internal links planned before it goes live.

05

Measure & Iterate

Monthly reporting on non-branded organic revenue, index coverage and AI citations. Branded queries are excluded from every growth number we show you.

Quoted per engagement, never off a rate card

We do not publish a price for this, because the honest number depends on your catalogue, your stack and how much of the work is already done. You get a fixed statement of work with named deliverables and named dates before anyone starts — and we will tell you plainly if this is not the right first move for your brand.

Premium Skincare (DTC)

8-figure DTC brand, ~140 SKUs, US + CA · Shopify Plus (migrated from Magento 2)

Magento 2 cost $9k a month in hosting, extensions and emergency dev before a single feature shipped. Mobile LCP sat at 5.4 seconds and mobile converted at less than half the desktop rate across 68% of sessions. The named constraint: 11,412 indexed URLs and a top-3 organic position on their hero category, so a migration that lost rankings would cost more than the platform ever saved.

+27%organic sessionssix months post-migration vs. pre-migration baseline, branded queries excluded
$108k/yrplatform cost removedhosting, extension licences and the standing emergency dev retainer

What we did

  • Rebuilt the storefront on Online Store 2.0 with a custom section library. No page builder app, no theme bloat. Third-party scripts cut from 34 to 11.
  • Mapped all 11,412 legacy URLs to 301s before cutover, preserved paginated collection canonicals, and rebuilt product and breadcrumb schema. Verified against a pre-migration Search Console baseline.
  • Moved reviews and subscriptions to Shopify-native plus Recharge, retiring nine paid Magento extensions and their update tax.
  • Ran a post-launch CRO program on PDP ingredient disclosure, cart drawer upsell and a rebuilt mobile checkout.
“Everyone told us a Magento migration costs you six months of rankings. We had ours back in five weeks, and the mobile site stopped quietly losing us money.”Head of Ecommerce, Skincare DTC

Outdoor & Sports Gear

~$7M/yr, 480 SKUs, US + EU via Shopify Markets · Shopify Plus (Shopify Markets, 3 regions)

Paid social carried 81% of revenue and CAC had climbed 44% in eighteen months. Organic sat at 2,100 sessions a month against category competitors doing ten times that, and the EU storefront duplicated the US catalogue with no hreflang at all. The named constraint: three national retailers own the head terms with link profiles this brand could not match in a year, so the plan had to win on query depth instead of authority.

+186%organic sessions2,100 to 6,000/mo, branded queries excluded
+21%conversion rate on organic traffic1.9% to 2.3% after the collection and PDP work landed
$61 → $45blended CACorganic share of revenue went from 8% to 24%
+38%revenue year over yearwith paid media spend down 12%

What we did

  • Rebuilt collection architecture around buyer intent (activity × condition × capacity) instead of the internal merchandising taxonomy. 34 new indexable collections, each with genuine buying-guide content.
  • Fixed the Shopify Markets duplication: correct hreflang across three regions, region-scoped canonicals, and separate Search Console properties so problems were diagnosable.
  • Published 41 comparison and spec pages targeting the long-tail questions the big retailers do not write for, structured for extraction by AI answer engines.
  • Ran a parallel CRO workstream on collection filtering and PDP spec tables so the new traffic had somewhere to convert.
“We stopped trying to outrank the big three and started answering the questions they ignore. That was the entire strategy and it worked.”Marketing Director, Outdoor Gear Brand

What clients said afterwards

+58% organic revenue YoY

“Honestly I signed for the SEO and the AI-search piece was a footnote in the proposal I skimmed. Then in March our product pages started getting quoted in ChatGPT answers for insulated growler queries, and that traffic showed up in GA4 with real purchase intent attached to it. Organic revenue is up 58% year over year and roughly a fifth of that comes from surfaces that didn't exist when we signed the contract. I still don't fully understand it. I've stopped questioning it.”

FAQ

eCommerce SEO — straight answers

Technical fixes can move impressions inside four to six weeks. New collection pages and content typically need three to six months to rank on commercial terms. Nine months is a fair window to judge the programme on revenue. Anyone quoting thirty days is describing a fluke, not a plan.

Always. Branded queries grow when your paid media grows, so including them inflates SEO numbers for work SEO did not do. Every growth figure we report to you is non-branded, and we show the branded split separately so you can see both.

Generative engine optimisation is making your store citable by AI answer engines. It matters now for research-heavy categories where buyers ask an assistant before they search. The work overlaps heavily with good technical SEO: clean entities, correct schema, extractable answers and content worth citing.

Yes. Shopify serves products at both /products/handle and /collections/x/products/handle. We enforce a single canonical, correct the internal linking that creates the duplicates in the first place, and confirm the fix in Search Console coverage rather than assuming it worked.

Digital PR and editorial outreach, yes. Directories, private blog networks and paid link packages, no. Links point at collection and guide pages rather than the homepage, because that is where the commercial rankings live and where the equity is actually needed.

That is exactly when to start. Paid acquisition costs rise every year and organic revenue compounds instead. Brands that build organic while paid is healthy have a margin cushion; brands that start when ROAS collapses are already six months behind.
