Phoenix has an unusually high concentration of stores that were built once, years ago, by a developer who has since moved on. Distribution businesses along the I-10 corridor running Magento 1 that nobody will patch. Family-run parts and equipment suppliers on a WooCommerce install with forty plugins. Legacy retail out of Mesa and Glendale on BigCommerce with a catalogue nobody has audited since 2019.
The risk in moving those is never the theme. It is the data and the URLs. A parts catalogue carries duplicate SKUs, orphaned fitment tables and metafields that exist only in a developer's head, and a fifteen-year-old site carries thousands of indexed URLs that quietly 404 six weeks after launch while organic revenue slides.
We plan migration backwards from the integrations, because for most Phoenix sellers the storefront is the simplest component in the system. The 3PL connection, inventory by location, carrier rate logic and order routing all have to be rebuilt and proven before a single order flows — an oversell on day two costs more trust than a slow theme ever will. The search work runs alongside it, with every indexed URL accounted for and assigned a destination before DNS moves, and fitment data gets particular attention because year-make-model lookups depend on structured attributes that rarely survive an export intact. At least two full rehearsals, then cutover at your genuine low-traffic hour, which for a Southwest seller shipping into California is rarely when a generic runbook says it is.
The complication specific to Phoenix brands is that the storefront is rarely the only system in the room. There is usually a 3PL in the West Valley, sometimes a second location, an ERP or an inventory tool that predates the website, and a set of dealer price lists that live somewhere unofficial. Cut over carelessly and the store is fine while fulfilment silently stops — orders queue, tracking never writes back, and the first person to notice is a customer. So we rebuild and test every integration against real orders in staging before launch night, and we sequence the cutover around your pick-and-pack schedule rather than around a calendar. Seasonal timing matters too: nobody in this metro should be replatforming a pool, patio or hydration catalogue in May.

Magento 2 cost $9k a month in hosting, extensions and emergency dev before a single feature shipped. Mobile LCP sat at 5.4 seconds and mobile converted at less than half the desktop rate across 68% of sessions. The named constraint: 11,412 indexed URLs and a top-3 organic position on their hero category, so a migration that lost rankings would cost more than the platform ever saved.

Ninety-one percent of orders arrived by phone, email or fax and were rekeyed into the ERP by four full-time staff. Order-entry errors ran at 3.8%, and every one of them meant a redelivery and a credit note. The named constraint: 900 accounts on 47 negotiated price lists with net-30 and net-60 terms. No account could ever see another's pricing, and nothing could break during the fiscal year-end freeze.
