Two things break a replatform, and San Diego brands are exposed to both unusually hard. The first is subscriptions: a supplement or coffee brand with an active subscriber base is not migrating a database, it is migrating a billing relationship, and a botched charge run in the first cycle produces churn you never fully recover. The second is content equity, because science-led brands here have often spent years publishing ingredient explainers and research summaries that quietly carry a large share of non-branded organic traffic.
We plan for both before touching the catalogue. Every indexed URL comes out of Search Console, Ahrefs and your server logs and gets a one-to-one target — including the blog archive, which is the most commonly forgotten group and usually the largest source of lost sessions. Subscription contracts migrate to Recharge or Shopify Subscriptions with cadence, billing dates and discounts preserved, and we time the cutover between billing cycles rather than through one.
Then we rehearse. At least two full dry-run migrations into a staging store with an automated delta report on record counts, prices, inventory and customer tags. DNS moves in your lowest-traffic window — which for a San Diego brand with East Coast customers means early morning Pacific, before the 6am-to-9am Eastern order wave that most local merchants underestimate.
The dominant local categories — nutraceuticals, functional food and beverage, roasted coffee, science-forward skincare — are consumables, which means the majority of revenue on the day you migrate is already committed to a recurring billing schedule. That changes the risk profile entirely. A retail catalogue can absorb a rough launch week; a subscriber base cannot, because a failed renewal reads to the customer as a reason to cancel rather than a reason to retry. We reconcile the first post-launch charge run line by line and treat first-cycle churn as the headline metric, not organic sessions. The other San Diego wrinkle is Magento inherited from an earlier era of biotech-adjacent B2B selling — a lot of it is still running with custom pricing logic nobody documented, and that discovery work drives the timeline far more than the theme build does.

Magento 2 cost $9k a month in hosting, extensions and emergency dev before a single feature shipped. Mobile LCP sat at 5.4 seconds and mobile converted at less than half the desktop rate across 68% of sessions. The named constraint: 11,412 indexed URLs and a top-3 organic position on their hero category, so a migration that lost rankings would cost more than the platform ever saved.
