There is a specific kind of LA store we get called about: a custom build commissioned four or five years ago from a Culver City or Santa Monica studio, WordPress or Magento underneath, beautiful in the portfolio shot, and now a site where nobody left on the team knows how to add a size. Migration is not a design project that happens to move data — it is the reverse. The asset at risk is the link equity an LA brand has spent years accumulating without noticing: collab pages, lookbook archives, press hits, artist and capsule microsites, all of them carrying real authority and none of them on anybody's migration checklist. We rebuild that footprint from search data and server logs, give every URL a decided destination before anything touches DNS, and treat the editorial archive as a first-class part of the catalogue rather than a folder to be deleted. It is the single largest source of lost organic revenue in a replatform, and it is entirely avoidable.
The catalogue side is usually messier than anyone admits. Years of seasonal colourways, discontinued styles and duplicate SKUs created because two people loaded the same product. Most brands we migrate lose fifteen to thirty percent of their SKU count in cleanup and lose nothing that was selling. We rehearse the whole thing at least twice into a staging store with an automated delta report before the real run.
In most cities you plan a migration around a quiet retail week. In Los Angeles you plan it around content. A cutover the night before a creator activation, a festival-season launch or a tour announcement is how a technically clean migration still becomes a bad month. Magento 2 cost $9k a month in hosting, extensions and emergency dev before a single feature shipped. Mobile LCP sat at 5.4 seconds and mobile converted at less than half the desktop rate across 68% of sessions.
