New Mexico has an unusual concentration of old, well-ranked eCommerce sites. Mail-order chile, piñon coffee, salsa and Southwestern gift businesses that have been selling online since the early 2000s, often on WordPress and WooCommerce, sometimes on a Magento 1 install nobody has patched in years. Those sites are slow and fragile and they also rank on the exact terms that carry the business. That combination makes replatforming here higher-stakes than in most markets.
The risk is never the catalogue. It is the two thousand legacy URLs — old recipe posts, discontinued gift baskets, seasonal landing pages from 2014 — that quietly carry links and rankings. Drop those and organic revenue falls before anyone notices, usually right as the harvest season starts.
So the order of work is inverted from what most people expect. Before anyone designs a template we reconstruct what the old site actually ranks for — indexed URLs out of Search Console, a crawl of the archive, and server logs to catch the pages Google still visits that no internal link points at any more. That list becomes a signed redirect map, and it is the deliverable the whole project gets judged against. Design happens afterwards. The cutover date is set by your harvest calendar, not by our sprint board.
For a New Mexico food or gift brand, the year has two untouchable periods: late August through early October, when the Hatch harvest and roasting season drives order volume, and November through late December, when gift baskets ship. That leaves roughly February to early June as the honest migration window, and it is not negotiable — moving platforms six weeks before harvest means you will be debugging a shipping rule while orders queue. The other local wrinkle is what these legacy sites are built on. A large share were built by local freelancers or UNM students a decade ago, then extended by whoever was available, which means undocumented custom fields, hand-edited PHP and a checkout with logic nobody can explain. We budget archaeology time for that explicitly, because discovering it in week nine is what turns a sixteen-week migration into a twenty-four-week one.

Magento 2 cost $9k a month in hosting, extensions and emergency dev before a single feature shipped. Mobile LCP sat at 5.4 seconds and mobile converted at less than half the desktop rate across 68% of sessions.
