Replatforming has been part of this firm since before Shopify was the obvious answer — we built WooCommerce and WordPress stores for years, which is mostly why we are good at getting brands off them. In Singapore the starting point is usually one of three: a WooCommerce store a developer built in 2018 and nobody has dared touch since, a Magento install with a maintenance bill that outgrew its revenue, or the harder one — a brand that has only ever sold on Shopee and Lazada and is now trying to build a direct channel from a standing start.
That third case is a Singapore speciality and it is not really a migration at all. There are no legacy URLs to preserve and no rankings to protect, which sounds easy and is not: you have no organic footprint, no email list you own, and product content written to win a marketplace search box rather than to convince a person. The build is the easy half. The hard half is exporting whatever customer data you legitimately hold, rewriting the catalogue for a store where nobody is comparing you against eleven identical tiles, and setting a realistic expectation that direct revenue starts small and compounds.
For genuine platform moves, the method is unglamorous and it is the whole job. Full URL inventory from Search Console, your crawler and your server logs. A one-to-one redirect map signed off before anyone touches DNS. Dry-run migrations repeated until the delta report on products, variants, customers and orders comes back clean. Subscription contracts and stored payment methods handled with the gateway rather than hoped about. Then the cutover, on a date chosen for your calendar rather than ours.
The freeze windows here are not the ones a US migration plan assumes. Chinese New Year takes out a chunk of the supply chain and your own team for the better part of a fortnight, Hari Raya and Deepavali each carry real revenue for food, gifting and fashion brands, and the double-date peaks from 9.9 through 12.12 have become the highest-traffic days of the Southeast Asian year. That leaves a genuinely narrow set of safe cutover windows, and picking one is the first decision we make rather than the last. There is a second local wrinkle: many brands here migrate while continuing to sell on Shopee, Lazada and TikTok Shop, which means inventory sync has to survive the switch or you will oversell on a marketplace and take the account health penalty. We rehearse the cutover with the channel integrations live in staging, agree an inventory freeze window measured in hours rather than days, and keep a rollback that is a DNS change rather than a rebuild.

Magento 2 cost $9k a month in hosting, extensions and emergency dev before a single feature shipped. Mobile LCP sat at 5.4 seconds and mobile converted at less than half the desktop rate across 68% of sessions. The named constraint: 11,412 indexed URLs and a top-3 organic position on their hero category, so a migration that lost rankings would cost more than the platform ever saved.

Ninety-one percent of orders arrived by phone, email or fax and were rekeyed into the ERP by four full-time staff. Order-entry errors ran at 3.8%, and every one of them meant a redelivery and a credit note. The named constraint: 900 accounts on 47 negotiated price lists with net-30 and net-60 terms. No account could ever see another's pricing, and nothing could break during the fiscal year-end freeze.
