Shopify Agency in Milan, Built for Cross-Border Selling

Lombardy makes products the rest of Europe buys, and most of that trade still runs through wholesale. We build the direct channel underneath it — one Shopify store that sells in Italian at home and in four languages abroad.

Milan runs eight hours ahead of our Albuquerque office, so the live overlap is the end of your day and the start of ours — roughly 16:00 to 19:00 your time. Calls sit inside that window, and everything else moves as written handover, which means work you review at 09:00 was produced while Milan was asleep.

The market

What selling online in Milan actually looks like

Milan is where Italian manufacturing meets its customers. The city itself holds the showrooms, agencies, PR offices and finance, while production sits in a ring around it — the Brianza furniture belt through Cantù, Meda and Lissone, silk finishing at Como, knitwear and textile finishing across the province, and the leather and footwear supply chain running down toward the Marche. Malpensa handles the country's air freight and Genoa is a couple of hours south for anything containerised. The result is a merchant profile you rarely see in the US: a second- or third-generation family manufacturer with an excellent product, a mature wholesale book, and a direct channel that is barely five years old.

The calendar here is set by trade fairs rather than by holidays. Salone del Mobile turns April at Rho Fiera into the year's largest order-taking window for anything to do with interiors, and the two fashion weeks in February and September do the same for apparel and accessories. Discounting is not entirely your decision either — Italian regions still set the start dates of the winter and summer saldi, which means a Milan store's promotional calendar has a legal edge to it that a US store's does not. Underneath all of that sits a payment and invoicing culture with its own rules: buyers who expect PayPal and Satispay alongside cards, some who still expect contrassegno, and a business customer who will ask for a proper electronic invoice routed through SDI.

Verticals

Who we build for in Milan

The categories that dominate Milan’s commerce economy — and what each one needs from a Shopify build.

01

Furniture, lighting & interiors

Made-to-order lead times, fabric and finish variants and freight-quoted delivery are configurable on Shopify instead of living in a PDF price list.

02

Fashion & accessories labels

Seasonal drops, size charts that convert IT to EU, UK and US, and a wholesale line sheet running off the same catalogue as retail.

03

Leather goods & footwear

Personalisation, initials, made-to-measure options and last or width selection all sit in variant and line-item logic rather than in email threads.

04

Cosmetics & personal care

Lombardy's contract manufacturers are launching their own labels, and regimen bundles plus replenishment flows are what make those launches profitable.

05

Specialty food, wine & DOP producers

Per-country shipping rules, alcohol restrictions and temperature windows have to be enforced at checkout, not discovered by a carrier.

Why us, here

What we do differently for Milan brands

Domestic and export are two different stores

An Italian buyer and a German buyer want different currencies, different delivery promises and different reassurance. We build both experiences on one catalogue rather than forcing a compromise on either.

A checkout your commercialista signs off on

Codice fiscale, SDI recipient code and PEC capture, invoice-on-request logic and clean VAT treatment for B2B orders. These are theme and checkout jobs, and skipping them creates admin work forever.

Wholesale and direct on the same platform

Shopify's B2B tooling gives showroom buyers their own pricing, payment terms and reorder history after Salone, without a second site to maintain.

Premium Skincare (DTC)

8-figure DTC brand, ~140 SKUs, US + CA · Shopify Plus (migrated from Magento 2)

Magento 2 cost $9k a month in hosting, extensions and emergency dev before a single feature shipped. Mobile LCP sat at 5.4 seconds and mobile converted at less than half the desktop rate across 68% of sessions. The named constraint: 11,412 indexed URLs and a top-3 organic position on their hero category, so a migration that lost rankings would cost more than the platform ever saved.

Performance Apparel (DTC)

~$6M/yr DTC, 900+ SKUs across size and colour variants, US · Shopify Plus

Returns ran at 31% and refund cost consumed the entire paid media margin. One size chart image served 40 different fits, and 62% of add-to-carts started on a collection page that never showed variant availability. The named constraint: no new product photography budget, so every fix had to come out of the existing asset library and the review corpus.

FAQ

Working with us from Milan

No. ConversionEX works from one office, in Albuquerque, New Mexico, and we serve Milan clients remotely. No Via Monte Napoleone address here, because there is no studio behind one. If an engagement warrants travel for a kickoff or a fair, we travel.

It depends on where the orders already come from. Most Milan brands we work with start with Italian and English, then add German and French once analytics show real traffic from those markets rather than guessed demand. The work has to run at theme level so navigation, filters, size guides, cart and transactional email all switch together, and the Klaviyo flows need translating too.

Below the EU-wide distance selling threshold you can keep charging Italian VAT. Above it you charge the destination country's rate, and the practical route for most SMBs is registering for the One Stop Shop so you file once in Italy rather than in every market you sell into. Shopify handles the rate logic once the tax registrations are configured correctly, which is a setup job, not an ongoing one.

Shopify itself does not issue Italian electronic invoices, so the pattern is to collect the right fields at checkout and pass them to an invoicing provider or your accounting system through an app or an integration. What matters is capturing codice fiscale, VAT number and SDI or PEC destination cleanly at the point of order. Retrofitting that after launch means chasing customers by email for data you should have asked for once.

If someone on your team can name the modules they are afraid to update, that is your answer. The risk in a migration is never the product data — it is URL structure and redirects, because Italian and international search equity is easy to lose and slow to rebuild. We map redirects before we touch the catalogue, and we schedule the cutover away from Salone and fashion week so a bad week costs you nothing.
