Standard CRO advice assumes forty thousand sessions a month and eight hundred orders. A good share of Pittsburgh's commerce does not look like that. A specialty alloy supplier might take ninety orders a month at four figures each, and no amount of button testing will ever reach significance on that volume. Pretending otherwise is how agencies sell testing programmes that produce charts and no decisions.
So we run two distinct programmes here. For the consumer side — Lawrenceville brands, Strip District food, merchandise businesses in season — it is the standard discipline: funnel research, session replay, a prioritised backlog scored on impact, confidence and effort, tests run to a pre-declared sample size, and every result published including the losers. Peak season actually helps, because a merchandise brand running hard from September gets the traffic to answer questions in weeks that would take a quarter in March.
For the low-volume, high-value side, conversion means something different and is still entirely measurable. The metrics become spec findability, quote completeness, and the number of email round trips between first visit and purchase order. If an RFQ arrives with material, quantity, tolerance and a drawing attached instead of a sentence saying 'need a price', that is a conversion improvement you can count without a single A/B test. Same rigour, different instrument.
For most industrial and equipment sellers in this region the storefront is one step in a process that finishes on the phone, in an email thread or inside an ERP. Optimising only the part that Shopify can see means optimising a fraction of the journey. We instrument the whole path: which spec fields visitors search for and fail to find, where a drawing download precedes a quote request, how often a request arrives incomplete, and how many messages it takes to turn a request into an order. That data is what tells us whether the fix is a comparison table, a compatibility finder, a stock and lead-time display, or simply a form that asks the four questions your sales desk always has to ask anyway. On the consumer side, we time the testing calendar to the city's demand shape — the merchandise and gifting peaks are when there is enough traffic to answer real questions, and the quiet months are when winning variants get hard-coded into the theme.

8-figure DTC brand, ~140 SKUs, US + CA · Shopify Plus (migrated from Magento 2)
Magento 2 cost $9k a month in hosting, extensions and emergency dev before a single feature shipped. Mobile LCP sat at 5.4 seconds and mobile converted at less than half the desktop rate across 68% of sessions. The named constraint: 11,412 indexed URLs and a top-3 organic position on their hero category, so a migration that lost rankings would cost more than the platform ever saved.

Returns ran at 31% and refund cost consumed the entire paid media margin. One size chart image served 40 different fits, and 62% of add-to-carts started on a collection page that never showed variant availability. The named constraint: no new product photography budget, so every fix had to come out of the existing asset library and the review corpus.
